n8n vs Zapier for Small Business: How to Choose an Automation Platform You Will Not Outgrow

n8n vs Zapier for a small business comes down to who maintains the workflows, how many steps they have and how much data you want to keep in-house. Here is the honest comparison, the cost math and a decision checklist.

By Tyler Martin, Founder of Red Ridge AI

In the n8n vs Zapier decision for a small business, pick Zapier if the owner or office manager will build and fix simple automations themselves and wants the widest app catalog with the least setup. Pick n8n if your workflows have many steps, run often, touch customer data you would rather keep on your own server, or will be built and maintained by a technical person or an agency. Both are good tools. The wrong choice is usually not about features; it is about billing that grows with every step and about who will be on the hook when a workflow breaks at 7am on a Monday. Below: how each one charges, the cost math for a typical service business workflow, where each tool fits, and a checklist to decide.

How each platform actually charges you

This is the part most comparisons gloss over, and it decides the long-term cost more than the sticker price does.

Zapier counts tasks. Zapier defines a task as anything it successfully completes on your behalf, and its own guide spells out the rule: each action in a multi-step Zap counts as a separate task, so a five-step Zap consumes four tasks every time it runs. Triggers, filters, formatting steps and failed actions do not count. According to Zapier's pricing page, the Free plan includes 100 tasks a month and only two-step Zaps, the Professional plan starts at $19.99 a month and the Team plan starts at $69 a month, with task tiers you choose on top. When you hit your tier's limit, Zapier switches you to pay-per-task billing at a higher rate than your plan's tasks, or pauses your Zaps if you have turned that off.

n8n counts executions. In n8n's announcement of its current pricing, an execution is one run of an entire workflow, regardless of how many steps it has or how much data it processes, and every plan includes unlimited workflows, steps and users. On n8n's pricing page today, the cloud entry plan is listed at 20 euros a month billed yearly for 2,500 executions, and Pro at 50 euros a month billed yearly for 10,000 executions.

n8n can also run on your own server. Per n8n's license FAQ, the self-hosted Community edition is free to use when only you or your organization build or change the workflows. You still pay for the server and, more importantly, for someone to keep it updated, backed up and secure.

For comparison, Make, the third common option, bills in credits, where most module actions in a scenario use one credit. That puts it closer to Zapier's model than n8n's.

The cost math for a real service business workflow

Take a workflow almost every local service business needs: a new website form lead comes in, and you want it handled the same way every time. The steps:

  1. Trigger: a new form submission on your website.
  2. Create or update the contact in your CRM.
  3. Send the lead an instant confirmation text.
  4. Send the same confirmation by email.
  5. Post an alert to your team's chat or phone.
  6. Add a row to your lead-tracking sheet.

That is one trigger and five actions. Using each vendor's published counting rules, here is how the same volume adds up:

Leads per monthZapier tasks used (5 per run)n8n executions used (1 per run)
100500100
5002,500500
2,00010,0002,000

Add a second workflow for review requests after each job and a third for reminders before each appointment, and the gap widens, because Zapier's usage grows with every step you add and n8n's does not. Two caveats keep this honest. First, a filter that stops a run early saves Zapier tasks, so real numbers are often lower than the worst case. Second, cheaper usage does not make n8n cheaper overall if you are paying someone by the hour to maintain it. Price the person, not just the platform.

When Zapier is the right choice

  • You will build it yourself. Zapier's editor walks you through one step at a time, and most owners can connect a form to a CRM in an afternoon.
  • Your workflows are short. Two or three steps, a few hundred runs a month. At that size the task model is easy to live with.
  • You use niche apps. Zapier's catalog is the broadest, so the odds that your scheduling, invoicing or industry software has a ready-made connection are good.
  • Nobody on staff wants to own a server. There is nothing to install, patch or back up.

When n8n is the right choice

  • Your workflows are long or branching. Lead routing by service area, multi-step follow-up, data clean-up before it hits the CRM. Long workflows are where per-execution billing pays off.
  • You want AI steps inside the workflow. n8n is built for chaining API calls, conditional logic and AI model steps together, which is how most custom AI agents for internal operations are put together.
  • Customer data should stay on your own infrastructure. Self-hosting means the workflow runs on a server you control, which matters for some medical, legal and financial practices. Check your own obligations; this is not legal advice.
  • A technical person or agency builds and maintains it. n8n rewards someone comfortable with APIs, webhooks and the occasional line of code.

One licensing point if you hire help: under n8n's license, a consultant can build workflows for you on their own instance or install n8n on your server, but you should receive the results, not a hosted builder for editing the workflows yourself. Ask any agency how they host and license your setup before you sign.

What about GoHighLevel and the automations already in your CRM?

Before you buy any automation platform, check what your CRM already does. Many small business CRMs, GoHighLevel included, have built-in workflow builders that handle follow-up texts, appointment reminders, review requests and pipeline moves without any outside tool. If the whole workflow lives inside the CRM, keep it there. Fewer moving parts means fewer places to break.

Zapier or n8n earns its place when you need to connect the CRM to something it cannot talk to natively: an industry job-management system, accounting software, a custom AI step or an internal spreadsheet. In our CRM and follow-up automation work, the usual pattern is customer-facing sequences inside the CRM and the glue between systems in n8n.

A decision checklist before you commit

  1. List your first three workflows and count the action steps in each.
  2. Estimate monthly runs from your real lead, job and appointment volume.
  3. Do the usage math on both platforms using the counting rules above, at today's volume and at double it.
  4. Name the owner. Who builds it, who gets the alert when it fails, and who fixes it? If the answer is "the owner, on weekends," lean Zapier.
  5. Check the data. If workflows will carry health, legal or financial details, decide where that data is allowed to live before you pick a tool.
  6. Confirm the connections. Make sure every app in your list has a working integration or an API on the platform you choose.
  7. Write down the rules. Which tools staff may connect and what data may flow through them belongs in your small business AI policy.
  8. Start with one workflow, run it for two weeks, and only then build the next one.

Mistakes we see small businesses make

Automating a broken process. If leads already fall through the cracks because nobody owns the follow-up, automation makes them fall faster. Decide the process first; our 3-touch follow-up system is a good starting template.

No failure alerts. Every workflow should notify a named person when a step fails. Silent failures are how a business discovers weeks later that no confirmation texts went out.

One person's personal account. Automations built on an employee's personal login disappear when that person leaves. Use a company account with shared access.

Frequently asked questions

Is n8n cheaper than Zapier for a small business? For long workflows that run often, usually yes, because n8n bills one execution per run while Zapier bills each action step as a task. For a few short automations, the difference is small, and Zapier's easier setup can be worth more than the savings.

Is n8n free? The self-hosted Community edition is free under n8n's license when only your organization builds and edits the workflows. You still pay for hosting and for the time to maintain, update and secure the server.

Can I switch from Zapier to n8n later? Yes, but workflows do not transfer automatically; each one has to be rebuilt. That is a good reason to document what each automation does as you build it, whichever platform you start on.

Do I need either one if my CRM has automations? Not always. If the trigger, the actions and the data all live inside your CRM, use its built-in workflows. Add Zapier or n8n only to connect systems the CRM cannot reach on its own.
